Drop to under 5 minutes wasn’t just an average. It was consistent. 94% of all inquiries got initial response within 5 minutes. Remaining 6% were cases where the patient submitted a message and then didn’t respond to the follow-up questions (basically abandoned the conversation).

Comparison: Visiba Benchmark

Visiba case study showed processing times of less than 3 minutes per triage request. Our clinic was averaging 2:47, so right in that ballpark.

But here’s what’s interesting: Visiba was measuring total triage time (from initial contact to triage completion). Our clinic was measuring time to first response, which is different. Their full triage process, including gathering all necessary information and booking the appointment, averaged about 6-7 minutes total.

Still dramatically faster than the old system, where full booking process could take days if you factor in phone tag.

24/7 Availability: The Hidden Revenue Impact

Clinic didn’t initially realize how much demand existed outside business hours. Turns out, roughly 30% of their inquiries came between 6 PM and 9 AM, or on weekends.

Under the old system, these all went to voicemail or email, waited until next business day, and converted poorly (22% booking rate).

Under the new system, they converted at 68%. Nearly identical to business-hours conversion rate.

Financially, that off-hours traffic represented about £11,000 in additional monthly revenue that was previously just… lost. People calling competitors or giving up entirely.

The Conversion Correlation: Speed Matters

Conversion data was probably the most compelling ROI metric.

They tracked inquiry-to-booking conversion rates across three time periods:

Period 1 (before automation): 58% conversion
Period 2 (first month of automation, some kinks being worked out): 67% conversion
Period 3 (months 3-6, system optimized): 81% conversion

That’s a 40% relative increase in conversion. Same marketing spend, same inquiry volume (actually, slightly higher because they could handle more), but dramatically higher booking completion.

Correlation between response speed and conversion was clear in the data. Inquiries answered within 5 minutes converted at 78-83%. Inquiries that took over an hour (usually edge cases where the system escalated to humans who were busy) converted at 51%.

Reduced Patient Drift: Keeping Them From Calling Competitors

Patient drift is a term I’m borrowing from sales, but it applies perfectly here. When someone inquires at multiple clinics simultaneously (which most people do), whoever responds first has a massive advantage.

Clinic started tracking “how many clinics are you considering?” in their post-booking survey. Before automation, average answer was 3.2 clinics. After, it dropped to 2.1.

Their interpretation: patients were still comparison shopping, but when they got an instant, helpful response from this clinic, they were less motivated to continue the process elsewhere. Why keep calling around when someone’s already solved your problem?

Revenue Uplift: The Actual Numbers

Raw revenue from new patient inquiries:

  • Pre-automation: £42,000/month average
  • Post-automation: £61,000/month average

That’s a £19,000 monthly increase, or £228,000 annually. From the same marketing spend, same clinical capacity (they didn’t hire more doctors).

They did have to add appointment slots because they were actually filling their calendar for the first time ever. So there was a scaling challenge. Good problem to have.

Break down the revenue increase:

  • £11,000 from capturing after-hours inquiries
  • £5,000 from higher conversion rate on existing inquiries
  • £3,000 from better slot utilization (fewer empty appointments)

Payback period on their automation investment was 5 weeks. After that, pure profit.

Result 3: Staff Capacity & Admin Savings

FTE Reallocation: What the Team Actually Does Now

Remember those two full-time receptionists drowning in triage calls? They’re still there, but their job changed completely.

Now they handle:

  • Complex cases the AI escalated
  • Patient complaints and service recovery
  • Insurance verification and prior authorization
  • Care coordination for multi-appointment treatments
  • New patient onboarding for high-value procedures

Basically, work that actually requires human judgment and relationship skills. Cognitive effort and job satisfaction improved massively.

One of them told me (paraphrasing): “I used to spend all day answering the same five questions over and over. Now I actually help people with complicated situations. It’s so much better.”

Health Innovation Network case study showed 0.5 FTE savings per 1,000 patients processed through AI triage, plus 5 minutes saved per patient interaction. Though I should note, this metric assumes a specific patient acuity mix that might not match every clinic.

Our clinic processed about 480 inquiries per month. Based on the HIN metrics, they should have saved roughly 0.24 FTE. In practice, they saved about 0.4 FTE worth of reception hours, not quite enough to reduce headcount, but enough to absorb a 30% increase in inquiry volume without hiring.

Administrative capacity expansion meant they could grow revenue without growing overhead proportionally. Margins improved.

Focus on Care: Clinicians Spend Less Time on Admin

Clinicians got a secondary benefit: pre-structured intake notes meant less time on initial assessment and data gathering.

They estimated (rough tracking over 40 appointments) that clinicians saved about 3-5 minutes per appointment on intake questioning. Over a full day of appointments, that’s 30-50 minutes of reclaimed time.
